It’s time to do your business plan! So, my next blogs will focus on helping you create that business plan–and getting your agents to plan.

What do you want to bet that 95% of real estate agents wona��t have a business plan for 2019. But, wouldna��t it be awesome of could reverse that percentage? Here are some steps that will work for you. I know, because I got 95% of the agents in my real estate offices not only to create plans, but to actually look at them throughout the year. Herea��s how.

1. Take Away Commitment Phobia
Ita��s estimated we are told a�?noa�� 148,000 times prior to age eighteen. No wonder we dona��t want to commit to try anything! I know from teaching adults to play the piano, that adults are conditioned not to try anything new for fear of not being perfect. To many, writing a business plan means planning to faila��and then getting punished for it.

So, the first time you introduce business planning, take away the old downside of goal setting and help your agents move in incremental steps forwarda��a step at a time, with lots of positive reinforcement along the way. You have to create a safe haven for first-time planners.

2. Eat the Elephant a Bite at a Time
One of the agents in an office where I just did a small group coaching series told me he put a picture of an elephant on the wall, and then literally divided the elephant into bite-sized pieces, with an action step listed on each bite. What a wonderful visual! For many of your agents, planning is just the most overwhelming process they could envision. So, simply start with one or two areas. Personally, I start with 2-3 areas in the Review.

What to review
My favorite is listings taken to listings sold in normal market time. You would think agents know this statistic, but very few do. Ita��s so important, because it

a. Determines whether the agent makes enough money per listing or not
b. Determines whether the agent builds a positive reputation or a poor one
c. Reflects the agenta��s value-proposition strategy
d. Reflects on the officea��s productivity and profitability

Your success rate with listings sold is, in my opinion, the one most important reflection of agent value propositions out there.

For example: George Smith, a 10-year seasoned agent, has demonstrated a consistent listing strategy. Georgea��s a�?success ratioa�� is 40%. That is, he sells 40% of his listings in normal market time. What does that say about Georgea��s values proposition strategy? How is George a�?usinga�� his listings?

Sally Overton has a different value proposition strategy. She has a 90% success ratio in listings taken to listings sold in normal market time. Obviously, she is building her referral systema��her raving fans. She is making herself more money in less time. She is drastically reducing the number of complaints (and attacks on her self-esteem, too). She is a role model for best practices in her real estate office.

Your opportunity: As Georgea��s business planning consultant, youa��ll be a�?testinga�� George to see if he wants to change his strategy (some agents love being a�?bait and switchersa�� too much to change). 3. Make it Really, Really Easy to Start
Have a great business planning process to provide your agents. (Never just ask them to make a business plan, because youa��ll get all kinds of formats). If you can get each agent to look at 1-3 areas of his business, and plan change strategies for a better year in that area, youa��ll have started the processa��a process that will continue, grow, and reap big benefits by year three.

5 More Recruiting Mistakes to Avoid

In an earlier post, we explored 5 of the 10 biggest mistakes I’ve seen real estate recruiters make–and, admittedly, I’ve made. After all, I started like most of you–here’s your desk, here’s your phone……you know the drill…

By the way, I put a picture of a coach reading off a layer, because that’s certainly a mistake we make in management! (Or, you could interpret it as me yelling at you to avoid these mistakes….)

So, here’s the rest of my list. What did I leave out? Why are we selecting so many who fail to make it in real estate?

6. Recruiting agents without the necessary skills or motivation to be
successful

There are the agents that fall over at the first objection (and there are many, even though they tell us they’re tenacious!) We keep beating our heads against stone walls recruiting agents who are deficient in the two skill sets we say are most important to real state success: technical (computer) skills and sales skills. We hire them, and then we pour thousands of dollars down a black hole trying to train them to do the things they won’t or can’t do.

Why not hire agents who already have technical and sales skills? In my program, The Complete Recruiter, I ask managers to make a list of the skills and qualities they feel are critical in the agents they hire. Please do that. Then, create questions that bring out whether an agent has the skills and qualities you need.

7. Talking too much in the interview process

Well, it’s not really an interview process to most managers. It’s actually a talk marathon, where the manager talks to the would-be agent until the agent gets tired and agrees (or not) to join the company. That’s what dozens of agents have described as their “recruiting interview”.

What are you doing while the interviewee is talking? Asking questions and listening. What are you listening for? Whether or not that interviewee has the necessary amounts of the skills and qualities you want. How do you assure you’ve got the complete story? Probe around that one idea until you’re completely assured that the interviewee has sufficient strength of that trait or skill. The Complete Recruiter has lots of tips on mastering sales skills for recruiting. This is just one of them.

8. Selling all the features and benefits of the company in the same way to each recruit

That’s simply because the manager didn’t ask good questions at the beginning of the process. If he had, he would’ve discovered what needs the agent wanted met. Then, he would’ve designed his presentation to meet those needs.

9. No recruiting plan

A few years ago I was the head writer for the CRB (Certified Real Estate Broker) People Management course. This course includes recruiting, selecting, training, and motivating agents for high productivity. I was excited to teach the course the first time, and was thrilled that there were about sixty managers in the course. I found that most of them had been in the business over ten years.

I wanted to create something where they could share recruiting experiences and a wins, so I decided to do a little contest for best recruiting campaign. I introduced the contest the first morning, and waited for the entries. There were none. At the beginning of the second day I asked the students if it was a dumb contest, or what seemed to be the barriers. They told me that none of them had a recruiting plan, much less a campaign! How could you implement your recruiting moves without a plan of action? We pound into our agents heads the idea of business plans. Yet, we dona’t have plans for the most important of all our activities–recruiting. If you’re among the 95% of managers who don’t have a plan, I’ve provided a simple, straightforward method of planning in The Complete Recruiter.

10. No system for agent follow-up

You’ve interviewed the agent. The agent doesn’t join that day. Now, what happens? In most companies–nothing! You need a contact management system. You need a contact plan. You need materials, and you need strategy. Finally, you need someone to run that plan. Hire a competent assistant and let that assistant engage your plan. This agent follow-up is really a part of your overall recruiting plan. You expect your agents to do it, and you need to do this, too, with your potential recruits. Remember, follow up until they buy or die!

It doesn’t take a masterful recruiter to win all the awards. All it really takes is determination and persistence. And, when you look at the few managers who actively recruit, you know that merely taking a stab at in a consistent manner will win you many recruits. Start now!

Here’s what to do your second week in the business.

Business start-up plan: You should start your lead generating now, devoting two hours a day, five days a week. Why? Because you want to generate lots of potential clients so you can choose the best ones. If you dona��t start now, you are just putting off your success another month!

Your coach: Meet with your coach at least 3 times this week to assure youa��re starting your business to production fast.

Benefits of ShadowingA�

Shadowing: This literally means following a seasoned agent as he/she does his/her business. Typically, you would shadow an agent doing a listing presentation, a buyer presentation, or presenting an offer. Is it a good thing to do? It depends on the abilities of the agent. If you decide you want to shadow, find out:

What format the agent is going to use; is it a format that you will or have been trained to do (like an approved listing presentation)?

Whata��s the point of the shadowing?

Will you get coaching on your own presentations as part of the shadowing process?

What are you expected to provide in return?

Shadowing provides a a�?modela�� for you. Be sure ita��s a model you want to emulate!

What Your Training Priorities Should BeA�

Most companies have company training programs, or programs they recommend. You should attend.

These are:

  1. Lead generation communication skills: You need to learn, and practice the skills of lead generation so you can begin to generate leads (which lead to appointments which lead to clients which lead to SALES!)
  2. Buyer and seller presentations: You should be given these presentations and should practice them. This includes qualifying buyers and sellers.
  3. Business planning skills, including a business start-up plana��you should have a course that teaches you the basics of how the numbers work, and gives you a method to set your goals and keep score
  4. A�Principles of Agency and how to explain agency to a seller or buyer
  5. How to complete a listing agreement and explain it to a seller
  6. How to write a purchase and sale agreement and explain it to buyers and sellers

Why these priorities? Because these either put you right on the sales path, or provide the technical information you need to support those sales activities.

What About Everything Else?A�

What about all the rest of the knowledge you dona��t have and are afraid someone will find out you dona��t have? Dona��t worry. You will be able to learn as you go. But, if you avoid getting into the field and meeting potential clients, you wona��t need to worry about learning more. Youa��ll be out of the businessa��..

Unfortunately, clever managers get the support of their agents while not managing properly. With their popularity, the ‘boss’ may hesitate firing them–even when they need desperately to be fired!

Managers are Clever at ‘Buying’ Support–Especially when under Stress

Some get that support by ‘buying’ the agents–giving their favorites leads. Some get that support by creating a flurry of activity, that obscures what’s really going on behind the scenes. I know how hard it is to tell, from an agent’s perspective, if the manager is doing his/her job. As an agent myself, I watched from afar, not knowing exactly what my manager did or didn’t do. I also didn’t know the activities he was supposed to be doing–and the activities he was avoiding or refusing to do.

I’ve screened, hired and coached dozens of managers, both as a regional director for one of the largest franchises in the world, and as an independent coach. I have seen things go off the rails many times–even when the agents in the office don’t have a clue!

The Nine Signs Your Manager Must Leave

1. Refuses to recruit to your standards (minimums)–that means numbers of contacts, interviews, and hires.

2. Refuses to hire to your standards–hires anyone and calls it ‘good’.

3. Refuses to coach agents up–or out; refuses to manage via standards (minimums) of performance.

4. Refuses to do the activities as designated and trained to by the general manager (such as interviewing appropriately or teaching to your culture).

5. Refuses to uphold all aspects of the culture (hires an agent who’s a top producer but doesn’t represent the culture).

6. Takes frustrations and problems with upper management to the agents, when he/she should only discuss any problem areas directly with management.

7. Openly disrespects and berates upper management–both to agents and directly to management.

8. Acts in an adversarial and/or fearful way to anyone he perceives as an authority.

9. Shares things with agents that should not be shared.

In other words: the manager has become a liability to the culture and the office. He/she is not teaming with upper management; he doesn’t have the same vision as leadership; he is fighting for control. It’s your office and you’re the boss. You must exercise your authority now for the preservation and growth of your office.

Do you know your ‘conversion numbers’ in listings taken to listings sold for your company? When you make your own plan, be sure to do a thorough review, and find this number. A high number means you’ll be able to recruit better, get better retention, have better team spirit, and your agents can build on that reputation. A low number means you have a lot to work on!

I created this a�?flow charta�� after being frustrated that there was no good business planning process or template for real estate salespeople. I found that there needed to be a clear a�?patha�� from the big picture planning aspects (vision/mission/objectives) to the action plan. I also found there had to be a clear delineation of the parts of the action plan. Why? Agents will focus on what they find easya��the business support parts of the plan, not the lead generating parts of the plan.

Make Moneya��Or Not

By focusing on the review and action portions of your plan, you will have a real blueprint to follow to create success every day. Be very careful about which planning system you use. The way you think will determine the kind of plan you get. Follow the model I’ve provided her. Now, you have a usable business plan for 2017.

As a flutist and music major, I played in exceptional orchestras and forA�great conductorsA�all through high school and college.A� I experienced how great conductors pulled the orchestra together as a team to create an awesome, inspiring, focused sounda��the sound of one instrument.A� You could think of this as a vision-focused team.

To do this the overall sound had to have been planned, practiced, nurtured, and led by the conductora��the leader with the end vision in mind.

Where’s the Real Estate Leadership Today?

The development of the orchestra by its leader is a good analogy to use to take a fresh look at how we lead, the things we encourage, and the actions and attitudes we tolerate.A� After all, the broker/leadera��s challenge is the same as an orchestra conductora��s: To create an atmosphere of common focus, shared values, and teamwork for mutual success.A� So, for this blog, Ia��ll use the orchestral analogy to explore a common problem in real estate officesa��negativity–a problem that I believe few managers consciously address well.

When an Agent Hears a Different Tune, Who is Really Leading?

A few days ago, a newer agent in another state who had bought my program, Up and Running in 30 Days, called me to ask this question: a�?How do I keep my spirit and motivation high when the agents in my office are so negative?a�?A� This is not the first time Ia��ve been asked this question.A� I hear it hundreds of times each year, as I talk to your newer agents and those experienced agents who are struggling.

Yet, I dona��t think brokers realize the extent of this negative atmospherea��or the irreparable damage it causes. Worse yet, some brokers actually take actionsa��or allow situations–that actually a�?nurture negativitya��. Why? Simply because they havena��tA� thought through the ramifications of their actions as leaders.A� How do I know this?A� Brokers tell me various a�?solutionsa�� to their lack of common focus–solutions which really encourage negativity!

Rewarding Negativity Gets More of It….

Leta��s take the problem of negative people in a real estate office. This is how many brokers a�?handlea�� that problem.A� They simply advise the new agent not to talk about business to Sally, Bill, or George, because theya��re negative.A� Oh, sure.A� Thata��s like the orchestral conductor saying to the oboists, a�?Dona��t listen to the flute section because theya��re not playing it right.A� Just listen to the clarinets.a�?A� If the conductor did that, hea��d have several different versions of the symphony going on. A�Leta��s get real.A� The agent listens to whoever talks to him, because he believes there is only one orchestra in the office (what a thought)!A� The manager, though, by her actions, is creating four or five!

They ‘Get’ The Tune and the Rhythm Every Day Intuitively and Automatically

We brokers delude ourselves that, by attempting to a�?segregatea�� the agenta��s conversations, the agent will hear only what we want them to hear, believe only what we want them to believe, and perform only how we want them to perform. Only in our dreams!

Why Look at the Problem?

Because a strong a�?negative motivation factora�� costs brokers money and wasted effort.A� In teaching CRB (Certified Real Estate Broker) courses, Ia��ve found that brokers estimate it costs ten to thirty thousand dollars to hire a new agent who fails in six months! I know you work hard at recruiting.A� Doesna��t it make sense, then, to assure that the agent you recruit experiences the very best, most focused, team-oriented atmosphere available?

How many of your agents would you say are truly confident in themselves and their sales abilities? I’ll bet less than 35%! And, that lack of confidence means they won’t make lead generating calls, they won’t follow up, they can’t close, etc, etc, etc. So, what would you bottom line be like if you could increase your agents’ confidence levels? Here’s how to help your agents gain that confidence.

Work with them to ‘bring the rest of their lives into real estate’.A� If you have a new real estate agent, you know he/she is probably feeling he/she doesn’t know a thing! Or, if they are seasoned, they aren’t taking advantage of the skills and talentsA� developed in other parts of their lives.A� In a sense, they are ‘secret agents’, letting the client think that all we have are some real estate skills.

Help Them Recognize and Utilize all Those Life Skills They Have

Okay. We know the new agent has little experience in sales. So, it’s understandable that they don’t have high confidence.A� But, I’ll bet your new agents have life skills that, if they recognized them, noted them, and showed them, would help clients appreciate them AND dramatically raise their own confidence levels. Same with your seasoned agents.

Note: We in leadership need to do the same exercise. After all, agents choose us for what we can do for them–not what that great big, impersonal, giant corporation called the company will give them!

You Need High Confidence to Succeed in Sales

One of the problems with not using your whole life experience, is that it leaves us with a lack of confidence in real estate.A� Here’s an exercise I call Bringing your Skills and Talents to Real Estate Clients. Why is this important? When wea��re new agents, we think we know nothing. Wea��re constantly humiliated with our lack of knowledge, and inability to handle objections. We get so tired of a�?nosa�� that sometimes we forget that we are capable, honest, caring, responsible humans. We actually come into real estate with a whole adult experience of widely developed skills, qualities, and natural talents. These are much more useful to us than we give ourselves credit for. For us experienced agents: We fail to promote all those life skills we have gotten and we sub-consciously p ut to use in real estate. So, we sound and act like every other real estate agent people come across. That leads to less converted leads and less confidence.

Gaining That High Confidence and Promoting your Value

Let me give you an example. As many of you know, I was (and am) a musician since age four. But, when I went into real estate, I felt like I knew nothing! And, it is true I didna��t know anything about selling real estate. But, I carried with me many great skills into the business that in turn carried me to success fast. Can you guess what some of those skills werea��and are?

Show, not Tell

How could I show one of these traits that I had from all those years as a musician? Let’s take tenacity.A� Here’s the example and how I showed it:

In my first year in the business, I actually presented an offer and went back and forth, getting counter-offer after counter-offer. I ended up with 10 counteroffers–and the sale! I just never gave up, because I felt it was in the best interest of both parties to buy and sell from each other. In my Professional Portfolio, I showed that marked-up purchase and sale agreement with a note on how it happened and the outcome. How else could I share that quality? I could show testimonials from my clients in social medial, and in my Professional Portfolio.
Managers: Do This Exercise With Your Agents: Bring Your Skills and Talents to your Clients

Draw three columns. Name the first a�?skills and talentsa��. Name the second a�?benefits to clientsa��. Name the third a�?how/where to show clientsa��.

Now, list at least three skills and talents from your former business life. What about these skills/talents are benefits to clients? How would you show this? Where would you show this?

Enlist a Partner

If youa��re having some a�?mind blocksa�� on how and where to show these benefits to clients, enlist a partner to brain storm the possibilities with you. Once you start crafting these, youa��ll get much more excited about your ability to help peoplea��along with that confidence to expand your leads and help more people.

Clients believe what others say, not what we say.

Be believable.A� Show examples ofA� your traits and qualities. Get testimonials. Your confidence will soar and you will be able to serve your clients much better.

bigideaWhat really motivatesA� Are you motivating your agents with today’s–or yesterday’s–motivators?A� There are strong myths about motivation–that money or the ‘carrot and stick’ approach really motivates (well, they do a bit, but they have no lasting power–and they motivates the wrong people). Not only that, people today just don’t like to be manipulated with ‘pie in the sky’ promises or threats.

In his book on motivation, Drive, The Surprising Truth about What Motivates Us, Daniel Pink says that we are motivated by either autonomy, mastery, or purpose. Here are questions to uncover what motivates you and your agents. Why not ask your agents these questions in a meeting or coaching conference?

About Your Autonomy

Are you in charge of your own business, or are you waiting for someone else to tell you what to do?

Do you expect your manager to make you go to work, or are you self-directed and self-starting?

Are you disciplined in your business, so you can enjoy that autonomy?

Seth Godin, author of Tribes, says about autonomy: The art of the art {of autonomy} is picking your limits. Thata��s the autonomy I must cherish. The freedom to pick my boundaries.
